How I Compare Bottling Line Quotes (And Why Unit Price Is the Last Thing I Look At)
I run procurement for a 120-person co-packing operation. Since 2019, I've signed off on $2.3 million in beverage equipment — PET blowers, water bottle fillers, glass packing lines, can fillers. Every invoice goes through our cost tracking system. Every vendor promise gets logged with a date next to it.
Here's what that spreadsheet taught me: the cheapest quote is almost never the cheapest line.
When people ask me how to compare water bottle filling machine manufacturers, they usually want a single rule — like "pick the one with the lowest FOB price." I can't give them that. But I can give them the four dimensions I actually compare on, in the order I weight them. Two vendor profiles come up again and again: the trading-company quote (low price, thin margin, fast turnaround promised) and the manufacturer-direct quote (higher upfront, own factory, slower but firmer on dates). Every dimension below is those two going head-to-head.
Dimension 1: Capex — The $28,000 Gap That Wasn't Real
In Q3 2024, we spec'd a 5,000 BPH PET water filling line. Two quotes came back above my target:
- Trading company: $86,400 FOB, "includes installation guide and CE docs"
- Manufacturer-direct: $114,200 FOB, "includes FAT test footage, on-site commissioning, and 12-month parts warranty"
A $27,800 spread. On paper, the trading company wins by a mile. On paper.
Then I pulled the fine print. The trading quote treated the following as optional:
- On-site commissioning: $4,800 (charged by the local third-party they subcontract to)
- Operator training: $2,200
- Warranty beyond 90 days: $3,600
- Pre-shipment factory audit (which they don't offer — I'd have had to send someone): $2,700 travel
That's $13,300 back. It's tempting to think you can just compare unit prices. But identical specs from different vendors can result in wildly different outcomes once services get stripped and re-quoted.
The "cheap" option resulted in a $1,900 redo on a previous order when the capper torque settings arrived uncalibrated and nobody on-site knew how to reset them. We paid a technician from a neighboring facility to fix it.
Apples-to-apples, the trading company came to roughly $99,700. Still cheaper — but by $14,500, not $27,800. That difference is fought out in Dimension 2.
Dimension 2: Delivery Certainty — The Premium I Now Pay Without Thinking
This is where the time certainty premium stops being an abstraction and starts being a line item.
We had a contractual shipment date of June 14, 2024 for our PET water bottle blowing machine — a 2-cavity semi-automatic, quoted at $38,500. The trading company's ETA: "10–14 weeks, but usually under 12." The manufacturer-direct ETA: "12–14 weeks, guaranteed with penalty clause."
Guarantee cost us $6,800 extra. The shipping window differed by roughly four days on paper.
Here's what nobody tells you about that gap: "usually under 12" is a forecast. "Guaranteed with penalty" is a contract. In March 2024, we'd already paid $5,400 extra on a glass water packing machine for a rush slot, because a customer's launch slipped and we needed the line up in nine weeks, not sixteen. That was the right call. Missing the launch would have cost more than the rush fee — we estimated $310,000 in lost contract volume against a $5,400 upcharge.
So when the June order came up, I didn't blink. The deterministic vendor got the PO.
And the trading company? They shipped in week 17. Not catastrophic. But we'd have missed our customer's summer run window by three weeks, and that's a $40,000 relationship hit we couldn't un-do after the fact.
After getting burned twice by "probably on time," our procurement policy now requires either a penalty-clause delivery guarantee or a self-absorbed buffer of 30% on the quoted lead time. Both cost money. The buffer costs more.
Dimension 3: Spare Parts — The Cost That Doesn't Show Up Until Year Two
Capex is a one-time number. Spare parts are the annual tax on a bad vendor decision.
On a 5,000 BPH line running two shifts, five days a week, our data from 2023 (across two different fillers) showed this:
- Manufacturer-direct spare parts: ~1.2% of line value per year, with 5–7 day lead time from a stocked regional warehouse
- Trading-company spare parts: ~2.8% of line value per year, with 25–40 day lead time from origin factory
On the $114,200 line, that's a difference of roughly $1,830 per year in parts cost. Combined with 4–6 weeks of additional downtime risk per failure event, the picture flips. A single 3-day unplanned stoppage on our can line cost us $7,400 in Q2 2023 — production, overtime, and a customer credit.
I'm not an engineer, so I can't tell you which brand of servo motor holds tolerance better. What I can tell you from a procurement perspective is that manufacturer-direct spares availability is worth 3–5% of purchase price in annual risk-adjusted cost. That's not a marketing claim — it's the number I put into our TCO spreadsheet for a 2000-hour annual run.
Dimension 4: Throughput — Nameplate Versus Reality
Every vendor quotes "5,000 BPH." Almost none of them deliver it on day one without you building buffer capacity around the line.
Here's the surprise. When we benchmarked our two candidate lines against a 6-hour continuous run in October 2024:
- Manufacturer-direct line: 4,620 BPH average — 92% of nameplate
- Trading-company line (borrowed from a sister facility): 3,840 BPH average — 77% of nameplate
Nobody on the sales side mentioned that the trading-line quote's rated speed assumed 100% infeed uptime with zero changeovers. The manufacturer-direct spec sheet actually built in a 90% OEE assumption — and hit 92%.
At 4,620 BPH versus 3,840 BPH, over a 4,000-hour annual run, that's roughly 3.1 million additional bottles per year. At a $0.04 margin per bottle on our contracts, that's $124,000 of throughput capacity — from a line that cost $27,800 more upfront.
So Which One Should You Actually Pick?
It depends on what you're buying it for.
If you're a small operation with flexible deadlines, in-house maintenance capability, and a spare-part stock already on the shelf — the trading-company profile can work. The $14,500 to $27,000 you save is real money. Just budget the difference for commissioning and initial spares.
If you're running commercial volumes against customer contracts, or if downtime is measured in dollars per hour — pay the premium for the deterministic vendor. Every time. The time certainty premium isn't a markup; it's insurance against a failure mode you can't price after the fact.
The one place I'd push back on both: don't buy a PET blowing machine, glass packing line, or can filler from a quote that doesn't specify nameplate OEE, warranty duration in days, and spare-part lead time in origin-country days. If a vendor can't answer those three numbers in writing, the quote isn't ready for comparison yet.
Verify current CE machinery directive requirements at the EU Commission's official site before signing any import order — the 2006/42/EC framework gets updated, and a non-compliant shipment at port is a $15,000 mistake I've watched a competitor make. That one wasn't on any quote either.
